Overview

Goal-setting matters. But most companies treat it like a homework assignment. HR designs a framework and shares it as a doc, a slide deck, or a paragraph buried in a wiki. Employees are left to interpret it on their own. Some write great goals. Many don't. And HR has no way to know the difference until it's too late.

Before this template, you had to:

Share goal-setting frameworks as static documents and hope employees understood them. Rely on managers to coach employees through goal-writing in 1:1s, one at a time. Accept that goal quality varied wildly by team, manager, and individual. Run a separate survey after the fact to find out if the process even worked. Guess at where employees were getting stuck. Manually review goals to check whether people actually followed the framework.

Now, with this template, you can:

Give every employee a personal AI coach that walks them through your goal-setting framework, step by step, in a conversational format. Automatically capture every coaching conversation, so you have a record of what employees asked, where they got stuck, and what they produced. Collect structured feedback immediately after the experience. Use an AI agent to analyze conversation transcripts and feedback data, surfacing patterns and drop-off points. Free up manager 1:1 time for strategic conversations instead of goal formatting. Scale a consistent, high-quality goal-setting experience across the entire company.

How it works

  • Employees visit a hosted Interface page with context on how the chatbot works and what to expect.

  • The AI chatbot guides them through your goal framework, asking one question at a time (Aligned, Measured, Planned). It tailors the output format based on where the employee tracks their goals.

  • When the conversation ends, a Zap fires, storing the full transcript and date in a Zapier Table. An AI formula automatically summarizes each conversation into bullet points and flags where the user stopped.

  • A feedback form on the same page asks employees to rate the experience (difficulty, clarity) and share open-ended input. Responses go straight to a second Table.

  • An AI agent connects to both tables and, when activated, analyzes the data to answer: Where are people dropping off? What feedback patterns are emerging? What should HR change?

Who this is for

HR leaders, People Ops teams, and Performance Enablement managers who want to scale a consistent, high-quality goal-setting experience across their organization without relying solely on managers to coach every employee individually.

The result

Goal-setting goes from a checkbox exercise to a coached, data-informed experience. Employees get better goals. HR gets better data. Managers get their time back.

Frequently asked questions

What goal-setting framework does this use?

The template comes pre-configured with the AMP framework (Aligned, Measured, Planned), but you can customize the chatbot directive to use any framework your company prefers -- SMART, OKR, or something entirely custom.

Do employees need a Zapier account to use it?

No. Employees interact with the chatbot through a hosted Interface page. They do not need a Zapier login.

What data gets stored?

The full chatbot conversation transcript, an AI-generated summary of the conversation, the date, and any feedback the employee submits through the form (difficulty rating, clarity rating, and open-ended comments).

Can I customize the chatbot tone and questions?

Yes. The chatbot directive is fully editable. You can change the framework, adjust the conversation flow, add company-specific context, or change the tone.

How does the AI agent work?

The agent connects to your conversation and feedback tables. When you activate it, it analyzes the data and surfaces patterns -- like where users are dropping off in the conversation or what themes appear in feedback.

Can I embed the chatbot somewhere other than the Interface page?

Yes. Zapier Chatbots can be embedded on any website, internal wiki, or intranet. The Interface page is included as a ready-to-go option.

What AI model powers the chatbot?

The template uses GPT-4.1 Mini by default. You can adjust the model and temperature in the chatbot settings.

Is the feedback form required?

No, but it is recommended. It gives HR structured data on how employees experience the process. You can remove or modify it.

How do I get started?

Use the template, update the chatbot directive with your company goal framework, review the Interface page copy, and share the link with employees. The setup checklist on the Canvas walks you through it.
